How Clinicians Actually Evaluate Your Product
You built the pitch. The slides emphasize ROI. The one-pager leads with efficiency gains. The case study quantifies time saved across departments.
None of that is wrong. But the clinician sitting across the table is running a completely different evaluation, and yours doesn't address it.
Most healthtech companies build their go-to-market around business buyers because that's who signs the contract. The problem is that clinicians hold enormous influence over whether a product gets adopted, championed, or quietly shelved after the ink dries. And the way they evaluate is not a simplified version of the business case. It's a different process altogether.
Clinicians Aren't Evaluating What You Think They're Evaluating
The formal evaluation process your company prepares for (the demo, the pilot, the committee review) is only part of how clinicians decide whether your product is worth their time. There's a parallel process happening that most vendors never see, and it carries at least as much weight as the official one.
Business buyers evaluate products against organizational goals: cost reduction, operational throughput, and compliance. Clinicians evaluate against a more personal set of criteria. They want to know how this will affect their patients, whether it will survive the scrutiny of their peers, what it will do to their daily workflow, and whether the people behind it actually understand clinical practice.
These aren't abstract concerns. They're the filters through which every interaction with your company passes - from the first outreach to the third month of a pilot.
What Clinicians Talk About When You're Not in the Room
Before a clinician champions your product to their department, they've already stress-tested it informally. They've mentioned it to a colleague in passing and gauged the reaction. They've looked for the study you cited and checked whether it holds up. They've tried the interface during a busy shift to see if it actually works under pressure.
This informal evaluation carries real weight. Research published in PLoS ONE found that physician peer networks significantly influence adoption of new products. A 10-percentage-point increase in peer adoption within a physician's patient-sharing network corresponded to a 5.9% to 8.3% increase in that physician's own adoption, depending on the product. Physicians with the most peer connections had up to 28 times more influence on others' adoption than those with the fewest.
The hallway conversation matters more than most companies realize. If a respected colleague raises an eyebrow at your product, that signal travels fast. If they endorse it, that endorsement opens doors no sales rep can.
This means your product isn't just being evaluated by the person you're pitching. It's being evaluated by the network around them, using criteria you may never have addressed in your materials.
The PULSE Framework
To understand how clinicians actually evaluate, it helps to name the lenses they're looking through. We use a framework called PULSE, five dimensions that capture how clinicians assess whether a product deserves their trust, their time, and their professional reputation.
These five lenses aren't sequential. They operate simultaneously, often subconsciously. A clinician doesn't sit down and score your product against each one. They form impressions across all five from the first interaction, and those impressions compound.
Perception (Social Capital)
Clinicians are deeply invested in how they're perceived by peers, colleagues, and patients. Competence isn't just something they value internally; it's a form of professional currency. The products they adopt and recommend become extensions of that reputation.
This isn't vanity. Clinical environments run on trust and credibility. When a physician recommends a new tool to their department, they're putting their judgment on the line. If the product fails, underperforms, or turns out to be poorly built, the reputational cost falls on the clinician who championed it, not on the vendor who sold it.
So before a clinician backs your product publicly, they're asking themselves a version of this question: "Will this make me look competent, or will it make me look like I got sold?"
Your materials need to make that question easy to answer. That means leading with peer-validated evidence, clinical specificity, and language that signals you understand the environment they work in. Business-centric marketing language does the opposite; it signals that the product was built for a purchasing committee, not for the people who will actually use it.
Usability (Personal Workflow Impact)
When a clinician hears about a new product, one of the first things they calculate, consciously or not, is what it will do to their day. Not the department's efficiency. Not the organization's throughput. Their own workflow, their own learning curve, their own cognitive load during a shift that's already demanding.
This is where a lot of healthtech messaging falls apart. Companies lead with organizational ROI, "reduces documentation time by 30%" or "streamlines interdepartmental communication", and expect clinicians to translate that into personal relevance. They won't. Organizational efficiency gains don't substitute for clarity about what changes for the individual clinician on a Tuesday morning.
A study in the Annals of Internal Medicine found that primary care physicians spend roughly 5.9 hours per day interacting with their EHR - nearly half of that on clerical and administrative tasks rather than patient care. That's the baseline your product enters. Any tool that adds steps, requires new navigation, or demands attention during already-stretched clinical moments is starting from a deficit.
The question isn't whether your product makes the organization more efficient. The question is whether an individual clinician, on a busy shift, can integrate it without losing something they value - time with patients, mental bandwidth, the workflow patterns they've spent years refining.
If your demo doesn't address that question directly, the clinician will answer it on their own. Usually unfavorably.
Language (Language Precision)
This one is subtle but can be devastating when you get it wrong.
Clinicians spend years learning a precise vocabulary. Medical terminology isn't jargon for the sake of complexity, it's a compression system. A single term carries layers of clinical meaning, context, and implication. When your messaging uses clinical language imprecisely, wrong terminology, approximate descriptions, terms borrowed from adjacent fields but applied incorrectly, clinicians notice immediately.
The inference they draw is fast and hard to reverse: if you don't know the language, you don't understand the problem. And if you don't understand the problem, you can't solve it.
This isn't a conscious evaluation. It happens in the first few seconds of reading your email, scanning your website, or listening to your rep's pitch. And once that impression forms, the rest of your message gets filtered through skepticism instead of curiosity.
Here's what makes this particularly tricky: the language doesn't need to be wrong to be damaging. It just needs to be imprecise. Saying "medication management" when you mean "medication reconciliation." Describing a workflow as "clinical documentation" when the actual process is more specific. Using "provider" in a context where the clinician's specific discipline matters.
Each imprecision is small on its own. Together, they build a picture of a company that's close enough to clinical practice to use the words, but not close enough to use them correctly. That gap erodes trust faster than a bad data point.
Science (Empirical Data)
Clinicians are trained to interrogate evidence. It's a foundational skill, reinforced through years of education, peer review, and clinical decision-making under uncertainty. When you present data to support your product, they're not just reading the headline number. They're asking: What was the sample size? Who funded the study? What's the confidence interval? Is this a peer-reviewed publication or a white paper your marketing team produced?
A review published in Cureus on evidence-based medicine documented that clinicians often rely on their own critical appraisal rather than accepting industry-presented data at face value, noting that the relationship between pharmaceutical funding and research outcomes has made clinicians increasingly skeptical of vendor-sponsored evidence.
This doesn't mean clinicians are impossible to convince with data. It means the data has to survive the same scrutiny they'd apply to a study in a medical journal. A few practical implications:
Third-party validation carries more weight than internal studies. If your evidence comes entirely from your own team, expect pushback.
Specificity beats scale. A well-designed pilot with 50 patients in a relevant clinical setting is more convincing than a survey of 5,000 users with vague outcome measures.
Transparent methodology matters as much as results. Clinicians respect honest limitations more than polished conclusions.
If your evidence can't hold up in a hallway conversation between two attendings, it won't hold up in a product evaluation either.
Empathy (Patient Impact)
This is the lens that sits beneath all the others. Ask most clinicians why they do what they do, and the answer comes back to patients. Better outcomes. Less suffering. More effective care. It's the motivator that drew them into clinical practice and the one that sustains them through the parts of the job that wear them down.
When your product connects to better patient outcomes in a way that feels genuine and specific, the other four lenses become easier to clear. A clinician will tolerate a learning curve if they believe the tool genuinely helps their patients. They'll champion a product to skeptical peers if they've seen it make a difference at the bedside.
But this lens is also the one most often handled poorly. Generic claims about "improving patient outcomes" or "enhancing the patient experience" don't land because they could describe anything. Clinicians hear those phrases from every vendor, and they've learned to discount them.
What does land: specificity about how, exactly, your product changes a clinical moment. Not "reduces readmissions" but "flags early signs of sepsis in post-surgical patients within the first 12 hours." Not "improves patient satisfaction" but "gives nurses real-time access to pain assessment trends so they can intervene before a patient has to ask."
The difference between a claim that connects and one that gets filtered out is whether the clinician can picture it in their own practice, with their own patients, on their own unit.
What This Means for Your Go-to-Market
If your current go-to-market strategy is built primarily around business buyers, the PULSE framework isn't asking you to abandon that work. Business buyers still matter. Contracts still need to be signed by someone with budget authority.
But if clinicians influence adoption of your produc,t then your messaging, your demos, your materials, and your follow-up need to address the evaluation that's actually happening. Not just the one you prepared for.
A few places to start:
Messaging: Audit your current materials through each PULSE lens. Does your language hold up to clinical precision? Does your evidence survive scrutiny? Do you address individual workflow impact, or only organizational efficiency? Does the product's connection to patient outcomes feel specific and genuine, or generic?
Demos: Show the product in clinical context, not just administrative context. Walk through what a shift looks like with the tool, not just what a dashboard looks like for a manager.
Materials: Build clinician-facing versions of your key assets. A one-pager designed for a CFO and a one-pager designed for a nurse manager need to answer fundamentally different questions.
Follow-up: After a demo or pilot, don't just ask for feedback on features. Ask what the clinician would need to see before recommending it to a colleague. That question surfaces the PULSE dimensions directly.
The companies that get clinician adoption right aren't necessarily the ones with the best product. They're the ones that understood how clinicians evaluate - and built their entire go-to-market around that understanding.
